What to say instead of “that was a failure”
Why it can fall flat
“that was a failure”
Most people hear “that was a failure” as a verdict on them, not just the result, so they get defensive and stop listening. Usually the writer just wants to say the goal was missed and something must change.
Say this instead
- 01
That launch didn't hit its goals. Let's go through what happened and what we'd change so the next one goes better.
Someone you manage · Chat
A one-to-one follow-up suits this one, since it names the result plainly and moves straight to learning.
- 02
The pilot didn't deliver the results we wanted. I'd like to go through what happened and agree on next steps with you.
Boss · Email
Use this with a manager when you need to be upfront about the outcome without hiding it or blaming anyone.
- 03
Honestly, that approach didn't work. Can we sit down and figure out what to change before we try again?
Coworker · Chat
With a peer, this is direct about the outcome and invites them to work on the fix together.
- 04
Hi Pooja, the rollout did not meet the targets we agreed. I'd like to review where it fell short and talk through options for moving forward. Are you free this week?
Client · Email
A client who already knows the result is poor will appreciate seeing that you are dealing with it.
- 05
Last night's release failed and was rolled back. Details are in the team channel. Can I get 10 minutes today to discuss next steps?
Boss · SMS
Urgent news suits this one, because your manager gets the facts quickly and a short call is requested.
- 06
That presentation missed the mark on the client's main question. Let's go over it together and work out how to handle it next time.
Someone you manage · Email
Being specific about what went wrong keeps the conversation constructive, which is the point of this version.
- 07
The fix we tried did not solve the problem. Let me explain what we found and what we can try next.
Customer · Email
Choose this when you must admit an attempt failed and still point the customer toward what happens now.
- 08
That plan didn't work out. Free for a quick call later so we can work out what we do differently?
Coworker · SMS
For a short, low-drama heads-up, this one leaves the details for a live conversation.
Examples
Hi Fraser, The email campaign we sent last week didn't reach the sign-up target we set, and open rates were well below what we expected. I'd like to go through the results with you and work out what to change before the next send. Do you have 20 minutes on Thursday? Thanks, Valentina
Hi Jody, the training session didn't land the way we hoped. People left with unanswered questions. Can we look at the feedback together and decide what to change for next time?
What to avoid
- Calling a person a failure instead of describing the result or the approach.
- Sweeping words like always, never or total disaster make the feedback sound exaggerated.
- Delivering the verdict in front of others is worse when a private conversation would do.
- Stating the problem with no next step or conversation leaves the other person stuck.
- Blunt feedback sent by chat late in the day gives the person no chance to respond.
