A kinder way to say “you're not getting a promotion”
Why it can fall flat
“you're not getting a promotion”
When a manager has to deliver a promotion decision, “you're not getting a promotion” sounds like a verdict with no reasons and no future. You want to be clear it's a no while leaving room to talk about why and what comes next.
Say this instead
- 01
I wanted to tell you myself that the promotion isn't going ahead for you this round. Do you have 20 minutes today to talk it through?

Use it to set up a live conversation, since it gives the answer straight away and moves the details to a call.

Thank you for applying. After the review, you weren't selected for the senior role this time. I'd like to explain the reasons and plan next steps. Are you free Thursday?
Someone you manage · Email
Pick this one when the decision needs to be in writing and you want to book the full conversation right after.
- 03
Following up on our conversation: you're not at the level for this promotion yet, mainly because the role needs more experience leading projects end to end. Here's what I'd suggest we work on.
Someone you manage · Email
Send it as a written follow-up to a live conversation, so the blunt part has already been said in person.

Hi Frankie, the promotion decision is in and it's a no this time. I'd rather talk than text. Can I call you at 4pm today?
Someone you manage · SMS
Remote or away teammates are well served here, because a short heads-up before a proper talk beats a long wait.
- 05
I'll be straight with you: you weren't selected for the team lead role this time. I can share the main reasons whenever you're ready.
Someone you manage · Chat
Someone who prefers directness will appreciate this, and it lets them choose when to hear the detail.
- 06
I heard the senior role didn't come through. I'm sorry, want to grab a coffee?
Coworker · Chat
Reach for it only after they already know the outcome, since it offers support without asking for details.

Quick update: I've told Nicole the promotion isn't going ahead this round. I explained the main gap and would like to agree a development plan with her next week.

Your own manager gets confirmation here that the news has been delivered and what happens next.
Examples
Hi Stephanie, Thank you for putting your name forward for the team lead role. I'm sorry to tell you that you weren't selected this time. The main gap was managing work across several teams at once. I'd like to talk it through and plan next steps together. Are you free Thursday at 10:00? Best, Caleb
Hi Arun, the decision on the team lead role is in, and it's a no for this round. The main gap was experience owning a budget. I'm free at 2:30 today if you'd like to go through it.
What to avoid
- Skip extended praise or small talk before the news, though a brief thank-you followed straight by the decision is fine.
- Vague lines like “we'll keep you in mind” hide the answer, so say plainly that it's a no for now.
- Promising “next time for sure” is risky unless you control the outcome and can guarantee it.
- If you were part of the decision, claiming it wasn't yours will quickly feel dishonest.
- Comparing them with a named colleague who got the role only adds sting and invites resentment.
